Pick and Pack Is the Core of Every Fulfillment Operation
Pick and pack is exactly what it sounds like. A warehouse worker picks your product from a shelf, packs it into a shipping box or mailer, adds any inserts or packing materials, and labels it for the carrier. Simple in concept. Expensive when done wrong.
For ecommerce sellers on Amazon, Walmart, Shopify, TikTok Shop, or wholesale channels, pick and pack is the daily engine that turns online orders into delivered packages. The speed and accuracy of this process determines whether customers get the right product on time or leave a one-star review.
How the Pick and Pack Process Works Step by Step
Every order follows a similar flow once it hits the warehouse management system (WMS):
An order comes in from your sales channel. The WMS assigns it to a picker. The picker walks to the correct bin or shelf location, scans the product barcode, and confirms the right SKU and quantity. Then the item goes to a packing station.
At the packing station, the product gets placed into the appropriate box or poly mailer. The packer adds dunnage (bubble wrap, air pillows, kraft paper) if needed. They include any inserts: packing slips, marketing cards, thank-you notes. Then they seal the package, print the shipping label, and place it in the outbound staging area.
Carriers pick up from the warehouse daily. Most fulfillment centers offer same-day shipping for orders received before a cutoff time (usually 12 PM to 2 PM local time).
Single-Item vs. Multi-Item Orders
Single-item orders are the fastest to process. One pick, one pack, done. Multi-item orders take longer because the picker must visit multiple locations. Some warehouses use batch picking (collecting items for several orders at once) to reduce travel time. Others use zone picking, where each picker handles one section of the warehouse.
The picking method affects both speed and cost. If your average order contains 3+ items, ask your 3PL about their multi-item picking strategy. Inefficient picking adds minutes per order, and minutes add up to dollars at scale.
Pick and Pack Costs: What Sellers Actually Pay
Most 3PLs charge per order with add-on fees per additional item. Here is what the market looks like in 2025:
- Base pick and pack fee (first item): $2.00 to $3.50 per order
- Additional item fee: $0.30 to $0.75 per item
- Custom packaging (branded boxes, tissue paper): $0.50 to $2.00 per order
- Insert addition (flyer, card): $0.10 to $0.25 per insert
- Kitting or assembly: priced per project, typically $0.50 to $3.00 per unit
For a seller doing 2,000 orders per month with an average of 1.3 items per order, the monthly pick and pack cost runs $4,500 to $8,000. That includes the base fee and additional item charges but not shipping costs.
Some 3PLs bundle storage and pick and pack into a single rate. Others break out every line item. Neither model is inherently better. What matters is that you can calculate your total per-order cost and compare it against your margins.
What Affects Pick and Pack Accuracy
Accuracy is everything. A mis-picked order costs you the shipping to the customer, the return shipping, the labor to process the return, and potentially a lost customer. The total cost of a single error: $15 to $40 depending on the product and channel.
Barcode scanning at every step is the simplest way to reduce errors. If the picker scans a barcode that does not match the order, the WMS blocks the pick. No scanning means relying on human visual checks, which fail at a rate of roughly 1 in 200 picks.
Good pick and pack operations maintain error rates below 0.5% (5 errors per 1,000 orders). Top-tier facilities hit 0.1%. Ask your 3PL for their actual error rate, not a vague “we are very accurate.”
Pick and Pack for Different Sales Channels
Each sales channel has specific packing requirements:
- Amazon FBA: items go to Amazon in cases, not individual orders. This is prep work, not traditional pick and pack.
- Amazon FBM (Fulfilled by Merchant): you ship directly to the customer. Amazon tracks delivery performance closely. Late shipments hurt your account health.
- Walmart: strict on-time delivery requirements. Many sellers use 2-day shipping to stay competitive.
- Shopify D2C: branded unboxing experience matters here. Custom tissue paper, stickers, and thank-you cards are common.
- B2B wholesale: pallet-level picking and packing with EDI-compliant shipping labels. Different skill set from D2C.

Choosing a Pick and Pack Provider
Look beyond the per-order rate. A provider charging $2.50 with 99.8% accuracy saves you more than one charging $2.00 with 99% accuracy, because the error costs dwarf the $0.50 difference at any real volume.
Visit the facility if you can. Watch how they pick, how they pack, and whether they scan at each step. Ask about their peak capacity: can they handle your Q4 volume without delays?
